Questions Your Board Will Ask (And How to Answer)
Based on dozens of board presentations I’ve supported or observed, here are the questions you should prepare for:
“What if it doesn’t work?”
Weak answer: “The vendor guarantees it will work.”
Strong answer: “We’ve structured this as a phased implementation with clear go/no-go decision points. After the 3-month pilot, we’ll have concrete data on actual performance with our specific data and processes. If we’re not seeing at least 40% of projected benefits by month 6, we’ll pause expansion and either fix the issues or cut our losses. Our maximum exposure in that scenario is CHF X, which we’ve specifically budgeted for as the cost of learning whether this technology works for our business model."
"Why can’t we just hire cheaper people instead?”
Weak answer: “AI is the future and we need to modernize.”
Strong answer: “We modeled that option. Hiring two junior staff at CHF 65,000 fully loaded each would give us additional capacity but wouldn’t address our quality and speed issues. The AI solution costs CHF 75,000 in year one but delivers both capacity AND quality improvements, with costs declining to CHF 35,000 annually in years 2-3 while benefits continue to compound. The 3-year NPV favors AI by CHF 185,000, and we avoid the hiring risks and management overhead of additional headcount."
"Our competitors claim they’re already doing this. Are we falling behind?”
Weak answer: “We need to catch up immediately.”
Strong answer: “We’ve researched what [Competitor A] and [Competitor B] are actually doing versus what they’re claiming in marketing. [Competitor A] has a small pilot with uncertain results. [Competitor B] has a more mature implementation but in a different part of their business than what we’re considering. Our analysis shows that our proposed approach is more comprehensive than A and more targeted than B. We’re not behind—we’re being appropriately deliberate to avoid their mistakes while moving fast enough to capture the advantage."
"Can we start smaller?”
Weak answer: “No, we need to do the full implementation to get any value.”
Strong answer: “Absolutely, and we recommend it. Our proposal is already structured as Phase 1 (invoice processing only, CHF 35,000, 3 months) with an explicit decision gate before Phase 2 (customer communications, CHF 42,000, 3 months). Starting with just Phase 1 lets us prove the value and build organizational confidence before expanding. We’ll have concrete ROI data from Phase 1 to inform the Phase 2 decision."
"How do we know these projected savings are real?”
Weak answer: “The vendor case studies show these results.”
Strong answer: “We don’t know yet—these are projections based on time studies we conducted internally and benchmarks from comparable implementations. That’s exactly why we’re proposing a 90-day pilot with rigorous before/after measurement. We’ll track actual hours saved by specific employees, error rates from our quality system, and cycle times from our workflow tool. At day 90, we’ll have facts instead of projections, and that will inform whether we proceed."
"What happens if the vendor goes out of business?”
Weak answer: “They’re well-funded and that’s unlikely.”
Strong answer: “We’ve evaluated vendor stability as part of due diligence—they’re well-capitalized and growing. However, we’ve also negotiated source code escrow provisions and ensured our contract includes data portability requirements. In a worst-case vendor failure, we’d face migration costs of approximately CHF X and Y months of disruption, but our business would continue functioning. We’ve specifically avoided solutions that would create catastrophic dependency.”

What Good Measurement Looks Like
Organizations that successfully measure AI ROI share these characteristics:
They measure before implementing: You cannot calculate ROI without a baseline. Time studies, error tracking, and cycle time measurement happen before any AI system is deployed.
They track continuously: Measurement isn’t a one-time exercise at month 12—it’s weekly or monthly tracking that allows you to detect problems early and optimize performance.
They account for everything: Both costs (including internal labor) and benefits (including opportunity value, not just direct savings) are comprehensively captured.
They adjust expectations based on reality: When month 6 shows 50% of projected benefits instead of 80%, they update their models and communicate transparently rather than pretending everything is on track.
They optimize relentlessly: The best implementations dedicate 2-4 hours weekly to reviewing performance data and making incremental improvements rather than treating AI as “set and forget.”
The Uncomfortable Truth About AI ROI
I’ll close with an observation that may be uncomfortable: not every AI investment will deliver positive ROI, and that’s acceptable—as long as you know which ones won’t and make conscious decisions about them.
Some AI investments are genuinely strategic bets where the financial return is speculative but the competitive risk of inaction is significant. That’s a legitimate business decision, but it should be made explicitly with board approval rather than disguised as a clear financial positive.
Other AI investments will simply fail—the technology isn’t yet capable of handling your specific use case, or your data isn’t suitable, or your organization isn’t ready for the change. Failing fast with contained costs is dramatically better than persisting with underperforming initiatives because you’ve already invested significantly.
The framework and tools in this article give you what you need to make these distinctions clearly: investments that will deliver measurable returns, strategic bets with uncertain returns, and initiatives that should be rejected or shut down.
In 2026, the organizations that will win with AI won’t be those that deploy the most AI or the most expensive AI—they’ll be those that deploy AI where it demonstrably creates more value than it costs, and that can prove it with data rather than just claiming it with confidence.
